What this tool does

Solo founders have infinite to-do lists and finite hours. The difference between founders who grow and founders who tread water is rarely effort — it's prioritisation. The Eisenhower matrix doesn't quite work for founders (urgent isn't usually important), but a simple impact-vs-effort 2×2 does.

How to use it

  1. List the top 10-15 things on your plate this week.
  2. Plot each one in the 2×2 — high or low impact, high or low effort.
  3. Do the high-impact-low-effort quadrant first. Schedule the high-impact-high-effort. Drop or delegate the low-impact ones. The matrix isn't subtle.

Why it matters

Most weeks, the work that would move your business 80% of the way to the next milestone is sitting in the high-impact-low-effort quadrant, ignored because it doesn't feel productive. The matrix makes that visible.

How do I estimate impact?

Ask: if this were done by Friday, would I be measurably closer to my next milestone (revenue target, fundraise, launch)? If yes, high. If it's comfort work or maintenance, low.

What about urgent-but-not-important?

Those are usually false emergencies. Push back, delegate, or batch them for a single Friday afternoon. They'll feel critical in the moment and forgettable in three weeks.

How often should I redo this?

Weekly, on Sunday evening or Monday morning. The matrix is most valuable as a planning tool, not as a static document.
